  • Start by stating the goal: What are we deciding? 
  • Use a visible timer to honor the agreed duration  
  • Assign a facilitator to guide the flow and keep focus  
  • Park off-topic ideas in a “parking lot” for later  
  • End with clear action items: Who? What? By when?  
  • Let some one or all make notes promoting clearity

Simple, intentional, effective.
